餐厅厨房出餐慢怎么找瓶颈

餐厅出餐慢不能只催厨师快点。先看慢的是备菜、热厨、装盘、传菜还是前台叫号。高峰前准备量不够,后面每单都要临时切配;菜单设计太散,也会让一个工位被打爆。我会把几张典型订单从下单到出餐计时,找最长等待段。外卖和堂食同时进来时,要有明确优先级,不然两边都骂。调整可以从预制半成品、站位分工、菜单限量开始,不一定马上加人。数据记几天,瓶颈会很明显。如果瓶颈在前台和后厨交界,我会看叫号、传菜和打包标签。很多厨房其实做好了,卡在没人取、取错单、外卖袋没配齐。把交界处理顺,出餐速度会明显改善。餐饮住宿现场变化快,流程不能写得太虚。高峰怎么处理、异常谁拍板、收班怎么核对,都要能落到具体岗位。这样忙的时候不会每个人都等老板指令。
