退货 RMA 分级不清会影响二次销售

这类场景在电商仓库处理退货入库里挺常见,但我印象最深的一次是退回商品只标了 return received,运营不知道哪些能 restock,哪些要翻新或报废。大家一开始都想赶紧把客户或现场稳住,可越急越容易漏步骤。 我先确认风险边界,再开始处理。我把 RMA reason、外观检查、配件完整度和包装状态分级,A 类直接上架,B 类拍照复核,C 类进 quarantine 区。处理完再看,退货不是收到就结束,分级不清会让库存可售数量和毛利都失真。所谓经验,其实就是知道哪些环节不能省,特别是退货分级。 如果给同行建议,我会说客服退货原因和仓库实物检查要对上,restock fee、open box 和报废规则要提前定。别等问题升级后才补记录,很多解释和赔付都输在没有当时的证据。电商运营同行退货分级会用几档,谁有最终判定权?
