小店库存盘点差异怎么查

小店盘点差异不要一上来就怀疑丢货,先把进货、退货、调拨、赠品和报损分开看。很多差异来自收货时只数箱没数件,或者促销组合卖出后系统没拆库存。盘点时同一个人不要既数货又改系统,最好一个读数一个录入。差异大的 SKU 先查最近七天销售和收货记录,再看货架、仓库和展示区有没有混放。最后把差异按操作错误、损耗、系统设置、供应商短货分类,老板下次才知道该改流程还是改人。盘点后不要把所有差异都一次性调整掉就完事。金额大、频率高、影响畅销品的差异要单独追,低价值小差异可以合并处理。重点放对,盘点才不会变成形式活。门店类问题我会尽量让记录贴近一线动作,别只写管理层听得懂的话。谁在什么时间做了什么、客户当时怎么反馈,这些细节留住了,培训和复盘都更落地。
