今天退货堆在质检台,我怎么用 RMA 分级先清掉高价值件

今天仓库退货区堆了两车货,客服又催退款时效。以前大家按到货顺序检,这次我先把 RMA 按价值、品类、可二次销售概率和客户承诺退款时间分级。高价值未拆封先检,明显破损件拍照进 defect bin,缺配件的单独等客服确认。两个小时后最影响现金流和客户体验的单先处理完。经验是电商运营里的退货不是简单收货,RMA grading 会影响退款、库存和二次销售。建议同行把退货原因码和质检结果统一起来,不然数据看着很多,真正能决策的很少。后来我们把高价值退货和普通退货分开 SLA,客服承诺退款时也能更准确。退货区少一点混乱,前端客户体验会好很多。质检台旁边后来也放了状态牌,待拍照、待补件、可上架、报废分开放,仓库同事一看就知道下一步。
