生产线换型时间太长,很多时候不是员工动作慢,而是准备工作都挤在停机后才做。机器一停,大家才找工具、找治具、等物料、确认参数,十分钟的换型很容易拖成半小时。 我做现场改善时,会先把换型动作拆成两类:必须停机才能做的,和停机前就能准备的。物料、标签、治具、清洁工具、首件表单、参数卡,这些能提前放到位,就不要等最后一件产品下线后再找。还有一些看起来很小的事,比如扳手规格不统一、螺丝放在不同抽屉,长期下来就是固定损失。 换型后首件确认也不能为…
