美业门店员工手法不稳定怎么训练

美业员工手法不稳定,单靠师傅口头带很难统一。我会先把核心项目拆成准备、沟通、操作、收尾四段,每段拍一个标准视频,再列容易出错的点。新员工练习时不要只看完成速度,要看力度、顺序、卫生和客户反馈。老员工也要定期互查,特别是换季项目或新仪器上线时。客户投诉后别只追责个人,把问题回到培训表里,看是标准没写清,还是员工没练够。这样门店扩人时,服务不会忽高忽低。训练考核不要只看店长感觉,可以让同事互当模特打分。比如力度是否稳定、沟通是否舒服、收尾是否干净。标准越具体,员工越知道该练哪里,不会只听到一句"再熟一点"。美业服务的技术点和沟通点绑得很紧,不能只看手法。预约、记录、卫生、售后都要接上,客人感受到的专业度,往往来自这些看不见的小流程。
