小团队做线上零售怎样整理 SOP

小团队做线上零售,SOP 不用一开始写成厚手册,但关键动作要固定。上新、改价、发货、退款、客服升级、差评处理,每个流程写清谁负责、在哪个系统操作、需要截图还是备注。最容易出错的地方放检查点,比如价格生效时间、库存同步、物流单号回传。新人照着做一遍后,让他把看不懂的地方标出来,SOP 就能越改越顺。流程不是为了管人,是为了忙的时候少漏事。SOP 更新也要有版本号,不然老员工按旧流程,新员工按新流程。每次平台规则变化、仓库换系统、客服政策调整,都要顺手改流程,不要等出错才想起来。电商问题看似在线上,最后都会落到库存、价格、客服和履约。处理时我会把平台记录和内部动作对上,不只看前台页面。链路对齐,客户体验才稳。
